A strategy is a map of what you will not test

Most quality programmes fail for lack of a risk map, not for lack of a tool. Start with the journeys money depends on. Automate those. Name the rest as a gap.

Most quality strategies fail because nobody can answer three questions. What are we testing. Why this, not that. What happens if we miss it. Without those answers, automation is an expensive way to feel busy. Dashboards fill up. Confidence does not.

A modern quality engineering strategy starts with risk, not with a framework bake-off. Critical user journeys. Money and data paths. Integrations that fail closed or fail open. Change rate. Then you spend automation where failure is costly and change is frequent. Everything else is a conscious gap, not an accident.

Layer the time, not just the pyramid

  • Smoke on every commit — the product still stands up.
  • Targeted regression on merge — the journeys you cannot afford to break.
  • Scheduled depth — the slow, wide, expensive checks that do not belong on the critical path.
  • Exploratory time — the things your suite will never think to ask.

Measure the strategy, not the inventory. Defect escape rate. Time to detect. Execution time. Flakiness. Those numbers tell you whether the system is working. Test count tells you whether someone has been productive.

Quality is a team property. Engineers own testability. Quality engineers design the system. Nobody should be a bottleneck with a click script.
